Water Filtration and Limescale: Protecting a Commercial Coffee Machine

Limescale is the single most common cause of premature failure in commercial coffee machines, and it is almost entirely preventable. A machine that dies at four years old in Kent or Essex would often have run comfortably past ten in Glasgow, and the only meaningful difference is what came out of the tap. Water filtration is not an accessory. It is part of the machine.

Why hard water destroys coffee machines

Hard water carries dissolved calcium and magnesium. When it is heated, those minerals come out of solution and deposit as scale on the hottest surfaces, which in a coffee machine means the heating element, the boiler walls and the narrow passages leading to the group head or brew unit.

Three things then go wrong. Scale insulates the element, so it works harder and hotter to reach the same temperature until it burns out. It narrows flow paths, which changes brewing pressure and extraction. And it prevents accurate temperature control, so brew temperature drifts and your coffee tastes different from one week to the next without anyone changing anything.

Scale builds silently. There is usually no warning until performance drops or the machine stops, and by then removing hardened deposits from a boiler is a workshop job rather than a service task.

How hard is your water?

Water hardness in the UK varies dramatically by region. Much of the south and east sits on chalk and limestone and produces hard to very hard water. Much of Scotland, Wales, the south west and the north west has soft water. Your local water supplier publishes hardness figures for your postcode, usually in parts per million of calcium carbonate or in degrees Clark or French, and a simple test strip will confirm it at the tap.

One caution: very soft water is not automatically ideal. Water with almost no mineral content extracts flat, hollow-tasting coffee and can be corrosive to boilers. Some minerals in the water are what carry flavour out of the coffee grounds. The aim is balanced water, not empty water.

Types of filtration

  • Carbon filters remove chlorine, sediment and off tastes. They improve flavour noticeably but do nothing about hardness, so on their own they will not protect a boiler in a hard water area.
  • Ion exchange filters swap calcium and magnesium ions for sodium or hydrogen, reducing hardness. Most commercial coffee filter cartridges combine this with carbon, and many have an adjustable bypass so you can dial in how much hardness to leave for flavour.
  • Scale inhibitor (polyphosphate) dosing does not remove minerals but keeps them in suspension so they do not deposit. Cheap and simple, and reasonable for lower volume machines, but less protective than proper filtration.
  • Reverse osmosis strips almost everything, then remineralises to a target. Expensive, needs drainage and space, and is generally reserved for very hard water areas or specialty sites chasing precise water chemistry.

Sizing and changing the cartridge

Filter cartridges are rated in litres, and that rating assumes a particular water hardness. The harder your water, the fewer litres a cartridge will treat before it is exhausted. Fitting a cartridge sized for soft water in a hard water area means it stops working long before you expect it to, and the machine scales up while everyone assumes it is protected.

To work out your change interval, take your daily water use and divide the cartridge’s rated capacity by it. As a rough guide, allow around 150ml of water per espresso-based drink and considerably more for americanos, teas and hot water draw-off. A venue serving 150 drinks a day might get through 30 to 40 litres daily once hot water service is included, which turns a 3,000 litre cartridge into a roughly three month interval.

Two practical habits make the difference:

  • Write the fitting date on the cartridge and diarise the change. Do not rely on remembering.
  • Change on schedule even if the coffee still tastes fine, because an exhausted filter passes hardness through silently.

Descaling: the backstop, not the plan

Descaling dissolves deposits that have already formed. It is the recovery procedure, not the prevention strategy, and repeated aggressive descaling is hard on seals and internal components.

Many bean to cup machines have an automated descaling programme and will prompt for it. Run it when asked, with the manufacturer’s recommended product rather than a household descaler, which may be too aggressive for the metals and plastics inside. Traditional espresso machines with copper or brass boilers should generally be descaled by an engineer, because loosened scale can break free and block valves. Never pour descaler into a machine’s boiler unless the manufacturer explicitly says to.

Signs your machine is scaling up

  • Longer time to reach temperature, or the machine tripping its thermostat
  • Reduced flow rate from the group head or brew unit
  • Steam pressure dropping off, or a wand that spits rather than delivers dry steam
  • Coffee tasting sour or thin because brew temperature has drifted down
  • Unusual rattling or knocking from the boiler as it heats
  • White crust visible around the steam wand tip or hot water outlet

What good practice looks like

Test your water hardness before the machine is installed. Specify a filter head and cartridge matched to that hardness and to your expected volume. Set the bypass according to the manufacturer’s guidance. Record the fitting date, diarise the change, and keep a spare cartridge on site so a change is never postponed. Run descaling cycles when prompted, and put water quality on the checklist for your annual service.
