Ask ten hospitality operators whether they should buy a bean to cup machine or a traditional espresso machine and you will get ten answers about coffee quality. That is rarely the deciding factor. The real question is who stands behind the counter at half past eight on a Tuesday morning, how long they have worked for you, and how much training they received before their first shift.
What each type actually does
A traditional espresso machine gives the operator control over every stage. Someone grinds the coffee, doses it into a portafilter, tamps it level, locks it into the group head, watches the extraction and stops it, then textures milk with a steam wand and pours it. The machine supplies stable water at pressure and temperature; everything else is human judgement.

Cost over the life of the machine
Purchase price is the least interesting number. Over several years the costs that dominate are labour, servicing and consumables.
